If the (often hidden) expectations have been neglected, none of the participants is really satisfied with the result. That&#8217;s why it&#8217;s important to make expectations visible in advance and also to compare them again and again during the project \u2013 expectation management is the key.<\/p>\n<p>IoT projects are usually implemented very quickly, and agile methods are used during development. This results in a &#8220;proof of concept&#8221; as quickly as possible, i.e., a minimal version of the future product that is subjected to a practical test at the customer&#8217;s site. Since the customer is heavily involved in this approach, his expectations carry a lot of weight here. And this can very easily backfire.<\/p>\n<p>&nbsp;<\/p>\n<h3>Product versus prototype<\/h3>\n<p>First, the proof of concept prototype must be discussed and tested with the customer. So the customer has to invest time and other resources, but at this point often only sees a quickly implemented working sample with minimal functionality.<br \/>On the other hand, a proof of concept can also fail. This is not a problem for the development team. It is even good to clearly see the differences between the product idea and the real situation and to go from here into a further development loop. The customer involved, however, is usually not used to such approaches, sees his expectations disappointed and perceives the &#8220;back to the start&#8221; as a defeat. So even if the field test at the customer site was successful for the project team, the customer may not be satisfied &#8211; his expectation was not met. This can lead to disagreements in the customer relationship and the project team has to deal with now missing trust in addition to the technical challenges.<\/p>\n<p>&nbsp;<\/p>\n<h3>Know expectations!<\/h3>\n<p>For this reason, it is incredibly important to clarify mutual expectations in advance. It is not necessarily a matter of having to fulfill all mutual expectations. Rather, the project team should work with the customer to express, write down, sort, prioritize, and delete unrealistic requirements. Those who don&#8217;t do this risk reckless and unnecessary disappointment.<br \/>By the way, this also applies to internal projects. Management, your own project team or other affected company departments always have expectations. Knowing and evaluating them makes many easier.<\/p>\n<p>&nbsp;<\/p>\n<h3>Helpful tips and tricks for practice<\/h3>\n<p>Expectation management requires a lot of communication and regular meetings. Especially at the beginning of a project, there is an endless need for coordination. The following steps have proven effective in a moderated kick-off:<\/p>\n<p>&nbsp;<\/p>\n<ul>\n<li><strong>Involve all stakeholders<\/strong><br \/>The different perspectives and demands of customers and the project team should be discussed together.<\/li>\n<li><strong>Communicate expectations<\/strong><br \/>Each participant notes down his or her expectations for the project and briefly presents them. This often clarifies important details about the participants&#8217; level of knowledge, their role in the customer&#8217;s project team, personal interests and focus, and criteria for the (failure) success of the project.<\/li>\n<li><strong>Establish expectations<\/strong><br \/>Realistic expectation management requires detailed documentation of expectations at the beginning of the project. The visual representation of expectations helps to agree on the really essential and realistic goals and to sharpen them afterwards in case of doubt.<\/li>\n<li><strong>Sort and discuss<\/strong><br \/>A facilitator helps to sort out the expectations and to clear up possible misunderstandings. It is also particularly important to prioritize expectations and project goals. What can be implemented without problems? Which ideas can realistically be implemented in the planned timeframe?<\/li>\n<li><strong>Establish a level playing field<\/strong><br \/>The preceding steps make it possible to establish a common consensus on which subsequent project work will be based. In addition, it helps the project immensely if those involved can get to know each other personally and gain trust in a round of introductions.<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<h3>Unclear expectations as icebergs<\/h3>\n<p>However, expectation management is far from over with the kickoff. Now, throughout the entire project, it is important to constantly monitor whether and how expectations are changing and to react in good time. The crux of the matter is unclear and thus hidden expectations.<br \/>Unclear expectations are often not even known to the team members themselves, they float like dangerous icebergs under the surface and disturb the &#8220;chemistry&#8221; of the project. One sign of unclear expectations, for example, is when progress in a meeting becomes increasingly sluggish. Participants explain why something is not working instead of pushing the solution forward. Often, the formerly good relationship between team members cools down noticeably, agreements are not kept and the cooperation feels laborious.<br \/>This may be due to a hidden rivalry between team members for recognition. The cause can also be a structural conflict, when two functions restrict each other. Or there may be a personal history between two team members that has a negative impact on the work. Last but not least, each team member brings with them their own psychological patterns and thus expectations that can be triggered by certain situations and cause tension.<\/p>\n<p>Expectations are therefore present even when we don&#8217;t (want to) perceive them, and usually have quite a lot of potential for conflict. Therefore, unexpected setbacks can always occur in a project despite regular expectation management.
